Quick commerce in India runs on a software stack that is different from traditional e-commerce: a dark-store warehouse management system (WMS) built for small, dense stores and picking in minutes, real-time inventory and order management, rider dispatch and routing, demand forecasting and replenishment, and, for brands selling on Blinkit, Zepto and Swiggy Instamart, marketplace integration and reconciliation tools. The platforms build most of their core stack in-house. Software buyers are usually brands and sellers that need to sync inventory and orders with quick-commerce channels (Unicommerce, Increff, Vinculum), retailers building their own rapid-delivery operation, or distributors supplying dark stores. "AI quick commerce software" in practice means forecasting, slotting and dispatch optimisation, and it only works on clean, real-time inventory data.

Market context

Quick commerce promises delivery in minutes from small urban fulfilment centres, called dark stores, located close to demand. Operators publish their scale in investor communications. Swiggy's corporate press release states that "Instamart, its quick commerce platform operating in 129 cities, delivers groceries and other essentials across 20+ categories" (Swiggy press release). Eternal (Blinkit's parent) publishes quarterly shareholder letters on its investor relations site (Eternal investor relations), which are the authoritative source for Blinkit's operating metrics.

Two policy frameworks matter for anyone designing a quick-commerce operation or selling through one:

FDI policy on e-commerce models. DPIIT's Press Note 3 of 2016 set guidelines for FDI in e-commerce. As PIB has explained, FDI is permitted in the marketplace model, while FDI is not permitted in the inventory-based model of e-commerce (PIB: E-Commerce Business Model; DPIIT press notes). This is why many foreign-funded platforms describe themselves as marketplaces, with inventory owned by sellers operating from or supplying dark stores. For software, that means ownership and seller-of-record data must be precise in the WMS and OMS.

Food safety licensing. Dark stores that store and sell food are food businesses. FSSAI announced that from 1 April 2026 "the turnover threshold for registration has been increased from 12 lakhs to 1.5 crore, and for State licensing up to 50 crores, with Central licensing applicable beyond this limit" (FSSAI press release, 13 March 2026). Batch, expiry and storage-condition tracking in the WMS supports compliance, especially first-expiry-first-out picking for perishables.

Brand-side software has adapted. Unicommerce's website lists "Quick Commerce" as a solution area and "Blinkit, Zepto, Swiggy Instamart" under marketplace and quick-commerce integrations (unicommerce.com).

How to choose

  1. Define your role: supplier to platforms, seller operating from platform-managed stores, or operator of your own rapid-delivery network.
  2. For suppliers and sellers: shortlist OMS or WMS vendors with live connectors to the exact platforms you use, and ask for customer references in your category.
  3. For own networks: test micro-fulfilment picking speed with a pilot store before signing an enterprise deal.
  4. Demand an inventory-accuracy plan, not just features: cycle counting, scanning discipline and exception alerts.
  5. Treat AI as optional until data is clean: forecasting and dynamic slotting need months of accurate history.
  6. Get pricing in writing by order volume, SKUs, warehouses and integrations, including setup and annual escalation.

Vendor demo script

WMS and OMS demos are easy to stage and hard to trust. Ask vendors to run your scenarios on a copy of your SKU master and last month's orders.

Scenario 1: Platform purchase order. Import a purchase order from a quick-commerce platform, allocate stock by batch using first-expiry-first-out, create the pick list, pack by the platform's case configuration, generate the invoice and e-way bill, and send the advance shipping notice. Then record a short delivery and show how the fill-rate report reflects it.

Scenario 2: Appointment and receiving disputes. The platform warehouse rejects part of the shipment because shelf life on receipt is below its threshold. Show how the rejection is recorded, how stock returns to inventory or is written off, and how a claim is raised.

Scenario 3: Inventory accuracy. Run a cycle count on 50 fast-moving bins with handheld scanners, post the variances, and show the approval workflow and root-cause report. Ask how often counts are recommended for A-class items.

Scenario 4: Channel sync failure. Disconnect one channel's integration and show how quickly the system alerts you, what happens to orders during the outage, and how reconciliation works when it reconnects.

Scenario 5: Own micro-fulfilment (if relevant). Receive 200 orders in an hour into a small store layout. Show slotting by velocity, batch picking, pick-path optimisation, packing, rider assignment and SLA tracking. Measure average pick time per order.

Scenario 6: Forecasting. Show store-level or platform-level demand forecasts for the next four weeks, how festivals and promotions are modelled, and how forecast accuracy is reported against actuals.

Questions on AI claims

Many vendors describe forecasting or slotting as AI. Ask:

  1. What data does the model need, and how many months of history?
  2. How is forecast accuracy measured, and can we see it for a customer in our category?
  3. Can planners override the forecast, and is the override tracked?
  4. What happens when a new SKU launches without history?
  5. Is the AI module priced separately?

Operating model decisions

Software choices follow from operating model decisions that leaders should make first:

  • Where inventory sits: in your warehouse and shipped to platform warehouses, or placed closer to demand in partner facilities.
  • Who owns the stock at each stage, consistent with the FDI rules that apply to your structure.
  • Service levels you commit to: fill rate, appointment compliance and shelf-life-on-receipt.
  • Assortment strategy: which SKUs are worth quick-commerce listing, given velocity, margin and shelf life.
  • Returns and damage policy: agreed with each platform in writing.

With these settled, the evaluation framework above becomes a practical scorecard, not a feature wish list.
