The factory shift problem in plain terms

A plant has rotating shifts, workers swapping with each other, overtime, contract labour, a canteen, gate passes and a wage structure that may include shift allowances or production incentives. When the roster lives on a notice board and attendance in a punch machine, the payroll team spends days reconciling them. Shift scheduling software has to do three jobs: define shifts and rotations, record who actually worked them, and convert that into pay.

Check any tool against these requirements before the demo:

  1. Shift master. Multiple shifts with start, end, break and grace time; night shifts that cross midnight; weekly offs and rotating patterns.
  2. Roster change control. Swaps and one-off changes with approval, so payroll knows why a worker was in a different shift.
  3. Capture at the gate. Biometric, face, card or mobile punch that works when the network drops.
  4. Rules engine. Late marks, half-days, overtime calculation and shift allowance rules you can configure.
  5. Contract labour. Attendance for contractors tracked in the same system, but separable for compliance.
  6. Payroll link. Hours, overtime and allowances flow to salary without manual files.
  7. Reports. Muster roll, overtime register, absenteeism by shift and department.

The three tools, based on their own pages

Its manufacturing page lists multiple shifts with shift-wise hours, shift differential calculation integrated with attendance, biometric terminals at factory gates, geo-fencing for multi-location plants, offline sync, contract-labour attendance, piece-rate wage calculation with slab-wise incentives, daily item-wise and SKU-wise production output feeding payroll, and statutory registers for PF, ESI, PT and LWF, plus Factories Act registers and Bonus Act compliance. Its homepage lists multiple attendance capture methods (biometric, GPS, GeoMark+ and VISAGE face recognition), says attendance flows into payroll without reconciliation sheets, and describes an integrated leave and attendance engine. It auto-computes PF, ESI, PT, LWF and TDS across 28 states and says 33,000+ companies use it. Rolling it out without stopping production

  1. Document the real rules. Interview supervisors, not just HR: how are swaps handled, who approves overtime, how is a night shift's date decided?
  2. Pilot on one line or shift. Run the system alongside the muster for a month.
  3. Reconcile. Compare worked hours, overtime and allowances per worker.
  4. Extend shift by shift. Roll out department by department so supervisors learn it gradually.
  5. Lock the roster cut-off. Decide who can edit a past shift, and log every edit.

The metrics to watch

Track absenteeism by shift, overtime hours as a share of regular hours, late marks by supervisor, and time spent by HR on month-end reconciliation. These are your own numbers; no vendor figure substitutes for them.

Compliance and safety points

Shift length, breaks, weekly offs and overtime are regulated by labour laws, and rules differ by state and by type of establishment. Do not configure overtime or leave rules from memory: take them from your compliance advisor or the relevant government source, and have the tool's output reviewed. Keep contract-labour records separate enough to answer a contractor's compliance questions.

When none of these is right

Designing a roster that holds up

Start with coverage: how many workers each line needs per shift. Build rotations that respect weekly offs and give a fair share of night shifts. Keep a small pool of relievers for absences. Avoid shift swaps that exceed hours your rules permit; the system should warn the supervisor. Publish rosters early enough that workers can plan; many absences are workers who learned of a shift change late.

Questions to put to every vendor

  1. How does a shift crossing midnight get assigned to a date?
  2. How is overtime calculated and who approves it before it reaches payroll?
  3. What happens to attendance if the gate device loses connectivity?
  4. How do you separate contract workers by contractor for compliance reports?
  5. Can I see the audit log of changes to a past shift?
  6. What does implementation include: device installation, training, data import?

Cost and implementation reality

Factory implementations have three cost layers: software subscription or licence, devices at the gate, and the effort of mapping your wage rules. None of the three vendors publishes full prices on their websites, so get quotes for the same scope: number of workers, number of gates, number of shifts and integrations needed. Ask for a reference plant of similar size, and visit if you can. Plan for a month in which both muster and system run in parallel.

A sample parallel-run scorecard

For each worker in the pilot shift, compare muster hours with system hours, overtime in the muster with overtime in the system, and shift allowance paid with shift allowance calculated. Record every mismatch with its cause: device miss, wrong shift mapping, supervisor edit or rule error. By the end of the month, the causes tell you what to configure, what to retrain and which device needs fixing. Only cut over when mismatches are explained and rare.

Finally, involve supervisors early. They know which rules the system must respect and which unofficial arrangements exist on the floor. If the software ignores those arrangements, workers will route around it. Better to surface them in the design phase and decide which to keep, formalise or end.

Keep one eye on the long term. A plant that adds a line, a shift or a second location in two years will need the system to scale without a redesign, so ask each vendor how a new shift pattern, new gate device or new unit is added, who can do it, and whether it costs extra.
