Quick answer: Fight RTO in three places. Before dispatch, use COD risk rules and checkout controls (GoKwik's Smart COD Suite, Fastrr by Shiprocket, Shopflo). In transit, automate non-delivery reports (Shiprocket's NDR flow, Shipway, ClickPost). After dispatch, give buyers a branded tracking page. Vendors publish RTO-reduction claims from 10% to 40%; treat them as ceilings, start with free COD rules, and test each tool for 30 days against your own baseline.
How we researched this: We read the vendors' own product pages for GoKwik, Shopflo, Shipway and ClickPost; Shiprocket's NDR page, help-centre NDR articles, Brand Boost guide, pricing page and fastrr guides; and Meta's WhatsApp Business Platform pricing documentation. Facts are as of October 2026. Every result figure below is the vendor's own claim and is attributed as such.
Where the money actually leaks on a COD parcel
A return-to-origin (RTO) parcel costs you the outbound freight, the return freight, the repack, the days the stock sits unsellable, and the ad spend that produced the order. Shiprocket's pricing page does not publish return-leg charges, so pull the real numbers from your own invoices.
Here is a worked example with placeholders (replace them with your invoice figures). Say a Surat saree brand ships 1,200 COD parcels a month. Assume Rs 70 outbound freight, Rs 60 return freight and Rs 15 for packing material, a total of Rs 145 lost per RTO. At a 30% RTO rate, that is 360 parcels and Rs 52,200 a month. Taking RTO down five percentage points saves 60 parcels, or Rs 8,700 a month, before counting the sales you actually complete. That figure is your budget ceiling for any tool: if the software costs more than the Rs 8,700 plus the margin on those extra delivered orders, it does not pay.
Shipway's page states "More than 30% COD orders land in the RTO category". That is one vendor's marketing statement, not an industry benchmark; measure your own rate by pincode, courier and prepaid versus COD split before buying anything. Shiprocket and the other panels let you export these columns.
RTO return to origin reduction software comes in layers, so stack the interventions by stage: stop bad orders at checkout, recover undelivered ones in transit, and keep buyers informed so they are home on delivery day. Software that bundles all three is rare; most D2C stores combine two or three tools. For the courier side, start with the logistics and shipping software guide and our Shiprocket vs Pickrr charges comparison.
Stage 1: COD risk prediction and checkout rules
COD cash on delivery risk prediction SaaS tries to answer "should I ship this order, ask for a deposit, or block COD?" before you pay freight. What the vendors publish:
| Tool | What the vendor says it does | Pricing on the page |
|---|---|---|
| GoKwik | "Smart COD Suite" under Kwik Checkout: "Spot risky shoppers with RTO insights and manage COD smarter with 70+ interventions". One-click checkout; SSO login via OTP with "85%+ address prefills" | None, links to a pricing page |
| Fastrr by Shiprocket | Risk levels from Very High to Low, assigned using delivery history from the Shiprocket network; COD rules by customer history, pincode, order value and address quality; "95% Address pre-fill" and address correction | None |
| Shopflo | "COD blocking for users and pin codes" and "automatic prepaid discounts"; an RTO module for fraud and returns | None, links to a pricing page |
| Shipway | An RTO suite with AI fraud detection, COD order verification, NDR follow-ups; WhatsApp is used to confirm COD orders before shipping | Plan tiers not shown; the pricing link leads to a login page |
Three things matter in practice.
Rules beat scores on day one. The simplest controls are the ones Shopflo and fastrr describe: block or restrict COD for specific pincodes, first-time customers or high-value baskets, and offer a prepaid discount. Fastrr's own guide even suggests adding a small charge on COD orders to steer buyers to prepaid. Try these before you pay for a model.
Address quality is a quiet RTO driver. The fastrr guide links lower RTO to filtering high-risk addresses, and both fastrr and GoKwik talk about address prefill. A prefilled address from a returning shopper is a cleaner address than one typed on a phone keyboard. If you want 1-click checkout software India shoppers already know, or a pre-filled address checkout API, ask each vendor how prefill is sourced and how it is consented.
Where you sell decides what you can install. GoKwik and fastrr describe checkout layers for your own online store, so confirm with each vendor that it supports your platform, whether Shopify or WooCommerce. A marketplace seller on Amazon or Flipkart cannot change the checkout at all. If your platform choice is still open, our Shopify vs WooCommerce cost guide and Dukaan vs Shopify cover it.
Stage 2: NDR management that recovers parcels
A non-delivery report (NDR) is the courier's note that a delivery attempt failed. NDR non delivery report management SaaS exists because the next 24 to 48 hours decide whether the parcel is delivered or returned.
Shiprocket's help centre states the rules you work within:
- The courier makes "a maximum of three attempts", depending on the courier partner and the NDR reason.
- Sellers are asked to act on NDR shipments "at the earliest or within 24 hours".
- Couriers "generally" act within 24 to 48 hours of your action.
- Contact Buyer lets you call the buyer from the NDR section's Action Required tab, then click Reattempt; the call history serves as proof. You get one successful call per NDR attempt, and the buyer's number must not block calls through DND.
On the automation side, Shiprocket's NDR page describes an "NDR Buyer Flow" you activate from the shipments panel. It sends SMS and IVR messages, with email available, when an order is marked "customer requested future delivery" or "customer refused the delivery". Its page claims the flow can cut NDR processing time by 12 hours and reduce RTO "by up to 10%". The same page says pay-as-you-go with every order, that the service is "included for users in all the plans", and that IVR calling is only for customers on the Advanced and Pro plans. Shiprocket's pricing page, however, lists "NDR automation" as a paid add-on. These two statements disagree, so ask Shiprocket sales which applies to your plan before assuming it is free.
Alternatives publish similar mechanics. Shipway says its NDR automation lets buyers request reattempts by updating the delivery time or address, with outreach over WhatsApp, IVR calls and SMS plus a tele-calling team. ClickPost lists "automated NDR journeys" that capture customer feedback to recover the order. Neither page shows a price. If you already ship through an aggregator, compare its built-in flow with a separate tool in our guide to courier aggregators; iThink vs Shiprocket vs Shipyaari covers three of them.
What to test: how many hours pass between the courier's NDR and the first buyer message, whether the buyer can change the address or time in one tap, and whether you can see a failure reason by courier so you can drop weak carriers on a pincode.
Stage 3: customised order tracking pages and WhatsApp updates
Order tracking page customized software puts your brand, not the courier's, on the page buyers open. It answers "where is my order?" without a call to your helpline, and it is the last chance to catch a buyer who will not be home.
Shiprocket's help centre documents its branded tracking page under Brand Boost. The steps: open Buyer Experience, then Brand Boost; set the tracking page subdomain, website URL, logo and contact information; pick a template; optionally switch on a toggle that lets buyers start returns from the tracking page; add product recommendations based on purchase history and promotional banners; link an Instagram feed; embed the order tracking widget on your own site; and review the analytics. The article does not cover pricing or eligibility, and the pricing page lists a branded tracking page called Post ship as a paid add-on, so confirm the cost for your plan.
Others: ClickPost lists "Branded tracking with live updates across all channels" and "Proactive WhatsApp, SMS and email updates at every milestone". Shipway says customers can "track orders on your own website instead of a carrier website". AfterShip is also listed in shipping software; ask the vendor for current pricing.
WhatsApp costs, per Meta. If you send tracking or COD-confirmation messages on WhatsApp, Meta's documentation says it bills per message, not per conversation, only for delivered messages and by category: marketing, utility and authentication for templates, with service replies inside a 24-hour customer service window. Click-to-WhatsApp ad replies can open a free entry point window of up to 7 days. For India, Meta says billing localisation to INR began on 1 January 2026, and eligible customers must migrate all messaging accounts to INR by 31 December 2026, after which messages from non-INR accounts stop delivering. Ask your provider, whether Interakt, WATI or AiSensy, whether you are affected and what category your COD-confirmation template falls under. Our WhatsApp automation guide for e-commerce and WATI vs Zoko comparison explain provider pricing.
What the vendors claim, and how to read it
| Vendor | Claim (their words, their data) |
|---|---|
| Shiprocket NDR page | "Reduce RTO by up to 10%" |
| Shipway | "up to 20-30% RTO reduction from NDR automation" |
| ClickPost | "RTO reduces by 40%" for failed-delivery management |
| Shopflo | A 17% RTO decrease from one customer case study |
The spread, 10% to 40% across these four, tells you the numbers are not comparable: different baselines, categories and time windows. Use them to decide which product to trial, not what to forecast. Your result depends on your COD share, your pincode mix and how fast your team acts.
A 30-day test and the metrics to watch
- Days 1 to 7: baseline. Export 60 days of shipments. Record RTO % overall, by COD versus prepaid, by courier and by top 20 pincodes.
- Days 8 to 14: rules only. Add pincode and first-order COD rules, and a prepaid discount. Change one lever at a time.
- Days 15 to 21: NDR. Turn on automated NDR outreach and set a rule that your team calls every high-value NDR within the 24-hour window Shiprocket asks for.
- Days 22 to 30: tracking page and WhatsApp. Launch the branded page, then compare RTO and "where is my order" calls with week one.
Track four numbers weekly: RTO %, delivered-after-NDR %, COD share of orders and cost per delivered order. If a tool does not move at least one of them, cancel it.
Who should not buy these tools
- A store that is mostly prepaid. Returns after delivery are a different problem; look at your product page and size guide first.
- A marketplace-only seller. Amazon and Flipkart own the checkout and the courier relationship; use their seller panels instead and see the marketplace seller software stack.
- A brand with fewer than a few dozen COD orders a month. A phone call to each buyer costs less than software.
FAQs
How do I reduce RTO in COD orders in India?
Block or restrict COD on risky pincodes and first-time high-value orders, confirm orders by call or WhatsApp before dispatch, offer a prepaid discount, and act on every NDR within 24 hours as Shiprocket's help centre requests. Measure RTO by pincode and courier so you can drop weak lanes.
How many delivery attempts does a courier make?
Per Shiprocket's help centre, a maximum of three attempts, depending on the courier partner and the NDR reason. Check the courier's own rule for your lane.
Is NDR automation free on Shiprocket?
Shiprocket's NDR page says the service is included in all plans, with IVR calling only on Advanced and Pro; its pricing page lists NDR automation as an add-on. Confirm which applies to your account.
What is a branded order tracking page?
It is a tracking page on your own subdomain showing your logo, banners and support details, instead of the courier's page. Shiprocket sets this up under Buyer Experience, then Brand Boost.
Which tool predicts COD risk?
GoKwik's Smart COD Suite and Fastrr by Shiprocket describe risk-based COD handling, and Shopflo describes COD blocking by user and pincode. None of the three publishes its price on the page we read.
