"Our buyers don't pick up calls and don't read email. But they read WhatsApp." That's what most Indian sales teams say, and it's why so many of them follow up from salespeople's personal phones. It works at first. Then chats get lost, a salesperson leaves with the numbers, a number gets reported for spam, and nobody can tell which messages led to a sale.

Short answer: Connect the official WhatsApp Business Platform (API) to your CRM, through the CRM's own integration or a WhatsApp partner. Then approved templates can send reminders and follow-ups automatically, and every chat is logged against the lead. It works when buyers have opted in, messages are useful, and a person takes over as soon as the buyer replies.

Why WhatsApp follow-ups break down without a system

  • Personal phones hold the relationship. When follow-ups happen on a salesperson's own WhatsApp, the chat history belongs to them, not to the business. If they leave, the history and the buyer's trust go with them.
  • Nothing is logged in the CRM. The manager sees "called, no answer" in the CRM while the real conversation happened on WhatsApp. Pipeline reports end up wrong.
  • Follow-ups depend on memory. A salesperson sending messages by hand has the same problem as with calls: the reminder goes out only if they remember. (See our guide to automated daily follow-ups.)
  • Bulk forwarding gets numbers blocked. Sending the same message to hundreds of contacts from the WhatsApp Business app, without opt-in, invites blocks and reports. Under Meta's policy, WhatsApp may limit how many messages a business can send based on this kind of user feedback.
  • No one owns the reply. A buyer answers a broadcast at 9 pm, and three people see it or nobody does.

What it costs your growth

Here is a hypothetical example. A coaching institute in Pune sends fee reminders, demo-class invites and admission follow-ups from four counsellors' phones. Suppose 400 parents enquire in a season and each needs three or four touches.

If a quarter of those touches are late or forgotten, and some replies sit unread overnight, dozens of families end up joining the institute that answered first. The spend on ads and counsellor salaries is the same. The seats go to someone else.

There's a second cost. If a counsellor's number gets restricted in the middle of admission season for spam complaints, that channel is gone exactly when you need it.

How WhatsApp + CRM automation works

1. Use the official WhatsApp Business Platform

The API (WhatsApp Business Platform) is what lets software send messages, receive replies and share one number across a team. Most businesses access it through a Meta business partner, such as the WhatsApp tools listed on App Advisor, or through a CRM that has a built-in integration.

2. Collect opt-in first

Meta's WhatsApp Business policy says you may contact people only if they have given you their number and you have received opt-in permission from them. Meta also recommends getting opt-ins that cover different kinds of messages separately and clearly explaining what the person will get. In practice, that means adding a checkbox on your enquiry form ("Send me updates on WhatsApp"), using click-to-WhatsApp ads where the buyer messages you first, and storing the opt-in as a field on the CRM lead.

3. Templates for outreach, free-form chat for replies

When a customer messages you, a 24-hour customer service window opens. Inside it, your team can send normal (non-template) messages. Outside it, the business can start a conversation only with a pre-approved template. Meta groups templates into categories:

  • Marketing: offers, new launches, re-engagement.
  • Utility: transactional updates tied to something the user did, such as a booking confirmation or payment reminder.
  • Authentication: one-time passcodes.

According to Meta's pricing documentation, since 1 July 2025 businesses are charged per delivered template message. Marketing templates are always charged, utility templates sent inside an open service window are free, and non-template messages within the window are free. Rates depend on the category and the recipient's country, so check your provider's current rate card.

4. Trigger messages from CRM events

This is where it becomes automation. Workflow rules in the CRM (or the WhatsApp tool) send a template when something happens:

  • New lead created → instant "thanks, here's the brochure" message
  • Site visit or demo booked → confirmation, then a reminder on the day
  • Quote sent, no reply in 3 days → a gentle follow-up template
  • Payment due date near → utility reminder
  • Lead inactive for 30 days → one re-engagement message, not ten

5. Log every chat against the lead

Every sent template and every reply should appear in the lead's timeline in the CRM, with the owner notified. Then the next caller knows the buyer asked about the 2BHK price last night, and managers can see which messages lead to site visits or admissions.

6. Hand over to a human on reply

Automation should start the conversation, not finish it. When a buyer replies, route the chat to the lead owner's shared inbox and pause any sequence. A bot can answer simple FAQs, but a buyer asking about a price or a discount wants a person.

When automation annoys buyers

  • Sending marketing templates to people who never opted in
  • Several messages a day, or the same message again after the buyer already replied
  • Messages at night or early morning
  • Broadcasts that ignore the lead's stage (a "book a demo" message to someone who joined last week)
  • No easy way to stop. Meta's policy requires businesses to respect every request to block, discontinue or opt out, whether it arrives on WhatsApp or elsewhere

Set a frequency cap, respect quiet hours, add a "Stop" quick reply, and make opt-out update the CRM field so every workflow checks it.

A 30-day rollout plan

Week 1: Set up the number and the opt-in. Choose a provider and register a dedicated business number (not a salesperson's personal one). Add a WhatsApp opt-in to every enquiry form and create an opt-in field in the CRM.

Week 2: Write and submit templates. Start with four or five: welcome, appointment confirmation, day-of reminder, quote follow-up and payment reminder. Keep them short, specific and personalised with the lead's name and project or course.

Week 3: Connect and automate. Connect the WhatsApp tool to your CRM so messages log to the lead. Build two or three trigger rules, and set sequences to pause when the buyer replies.

Week 4: Measure and trim. Review reply rates, blocks and opt-outs per template. Rewrite or drop anything that gets blocked. Move the rest of the team off personal WhatsApp.
